Establishing a QA Process & Release Gate

CoTreat had no dedicated QA stage — features moved straight from development to "Done," leaving stakeholders to catch issues after the fact. We introduced a formal QA/Staging gate into their Jira workflow, built requirement-driven test suites covering positive, negative, and edge-case scenarios, and established a defect-and-release loop between QA and development.

Every release now passes through staging validation and QA sign-off before production, followed by a post-deployment verification pass to confirm the fixed behaviors remain the same way live as it did in staging. What was once an informal check became a repeatable quality gate built into the delivery lifecycle.
